Contract Strategy & Risk Executive for Major Projects

Identify risk earlier. Preserve the ability to act.

Profile

A major project does not lose value only because an event occurs. It also loses value when the organization recognises its significance too late.

I specialise in contract strategy, claims and risk management. My background combines construction delivery and production leadership, international team building and more than seventeen years in contract, claims and risk functions.

Scope

Three levels of the same organizational capability

Contract strategy

Claims, variations, EOT, evidence, programme and negotiations — treated as project decisions, not merely correspondence.

Functions and teams

Roles, independent assessment, escalation, standards and cross-project knowledge transfer — reducing reliance on a single information filter.

AI-enabled expert work

Domain-specific assistants and workflows that expand information coverage, team autonomy and the quality of material prepared for senior review.

Selected experience

The strongest proof is not a single opinion. It is the repeatable ability to build a system.

Transforming the claims function

Designed and led the implementation of a model that moved the team from reactive drafting to direct participation in information flows, risk qualification, evidence management and escalation of critical issues.

organization • risk governance

Scaling a team and portfolio model

Built and led a team of up to 14 specialists supporting a portfolio of more than 20 projects, while personally controlling strategic matters and enabling knowledge transfer across contracts.

leadership • portfolio

International delivery at scale

Led production and organizational growth in Spain and projects in Belgium and Algeria; expanded the structure from approximately 80 to 170 employees within two years.

delivery • international

Operational AI deployment

Implemented contract-specific AI assistants used daily by a five-person team, with centrally controlled instructions, updates and an error-feedback loop.

AI • expert workflow

Insights

Ideas that clarify how organizations should think about risk, information and expert work.

Claims management starts before the claim

Organizations often lose their position earlier — when information is misclassified, left undocumented or never reaches the right function.

Who decides that information is not a risk?

The largest gap may arise not in the risk analysis itself, but in the invisible filter that decided what would never be analysed.

AI does not replace the senior. It changes where senior judgement is needed

The best automation does not remove the expert. It shifts attention from preparation to exceptions, strategy and high-risk decisions.

A long letter is not proof of good contract strategy

Length can create an impression of completeness, but the value of correspondence comes from control over the logic of the case.

About

Delivery experience is the foundation. Contract strategy is how value is protected.

Tomasz Kuczys

I am a civil engineer and director specialising in contract strategy and risk management for major infrastructure, construction and energy projects.

I have worked in Poland, Spain, Belgium and Algeria. I have built delivery and expert teams, designed claims/risk functions and supported production leaders and boards on strategically important matters.

I currently develop practical AI applications for contract work. The technology should expand a team’s capacity to analyse information and prepare decisions — not replace accountable human judgement.
